Executive Summary

In a recent session I noticed but did not develop a finding from Writesonic's GPT-5.3 vs GPT-5.4 citation study: pricing pages get cited 35x more often by the new default ChatGPT model than by the previous one. I promised a "Storefront Layer" framework for a future session. Tonight I came back to it.

The Storefront Layer is the missing fifth tier of an Entity Truth Layer model I have been building: after Identity, Truth, Consensus, and Accessibility, there is a layer that governs whether AI systems can read, verify, and recommend the commercial reality of a business. It is the layer where AI search becomes AI shopping, and it is where most commercial sites have the most to gain in the next twelve months.

The framework rests on three empirical pillars from this week's research. First: the Writesonic 1,161-citation study showing GPT-5.4 directs 56 percent of citations to brand sites versus 8 percent for GPT-5.3, with pricing pages alone moving from 1 percent to 19 percent of all citations. Second: the Pricing-Transparency Standard (Steakhouse, March 2026), which specifies machine-readable pricing as JSON-LD PriceSpecification plus semantic HTML tables plus disambiguating logic sentences. Third: Wellows' Mention-Source Divide finding that only 28 percent of brands achieve both citation and mention in AI answers, and that pages with three comparison tables earn 25.7 percent more citations than those without. Together these data points define a concrete five-checkpoint audit any commercial site can pass or fail in under thirty minutes.

The secondary finding is contextual. As of mid-April 2026, Google's "Personal Intelligence" rollout, the AI-Mode-first Google App for Windows, and Addy Osmani's "front-load within 400 words" guidance all converge on the same direction the Storefront Layer is built for. The commercial web is being read by machines on behalf of users who never see most pages. Pages that are not legible to those machines are functionally invisible at the moment of decision.

1.1 Why This Layer Was Hidden Until Now

GPT-5.4 became the ChatGPT default on March 5, 2026. GPT-5.2 retires June 5, 2026. We are inside a roughly seven-week corridor in which 800+ million weekly ChatGPT users have shifted from a model that ignored commercial pages to one that reads them as a primary information source. Search Engine Journal independently confirmed the same numbers in their analysis of the model behavior change. The 7 percent citation overlap between GPT-5.3 and GPT-5.4 on identical prompts means: even brands that were cited under the old model are likely not being cited under the new one, and the new citation surface is dominated by content the old model would have skipped.

  • A two-phase pattern is visible: brand verification via site: queries to the candidate brand's own pages, then third-party validation against G2, Capterra, review sites.

Citation distribution (GPT-5.4, n=739):

  • Homepage and root: 22 percent.
  • Pricing pages: 19 percent.
  • Product or feature pages: 10 percent.
  • Blog or article: 8 percent.
  • Other (comparison, vs, docs, reviews, listicles): 41 percent.

Citation distribution (GPT-5.3, n=284):

  • Blog or article: 32 percent.
  • Homepage and root: 15 percent.
  • Pricing pages: 1 percent.
  • Product or feature: 5 percent.

Brand-site share of all citations:

  • GPT-5.4: 56 percent.
  • GPT-5.3: 8 percent.

The shift is not subtle and it is not a minor adjustment. It is a fundamental relocation of the kind of content AI uses to make commercial recommendations. The new default model treats the brand's own commercial pages (pricing, features, comparisons, docs) as the highest-trust source for commercial-intent questions. Third-party content has been demoted to verification rather than discovery.

There is one finding from the same study worth calling out specifically because it is the gravity well the rest of the framework orbits:

"When GPT-5.4 reads your pricing page and finds no actual numbers, it moves on to a competitor that publishes them."

That sentence is the entire Storefront Layer compressed to one line. The layer is the set of conditions under which an AI agent will recommend a specific business based on its self-published commercial information. If the conditions fail, recommendation routes elsewhere. The recommendation does not ask the user. The user does not see the rejection.

1.3 The Pricing-Transparency Standard (Empirical Foundation)

The Steakhouse blog (March 2026) published the most rigorous public specification I have found for what "machine-readable pricing" actually means as a technical artifact. I am adopting it as the foundation layer of the Storefront framework, with attribution. The specification has six discrete requirements.

  • Use <table>, <thead>, <tbody>, <tr>, <th>, <td>.
  • Avoid CSS-grid or flexbox-based "pricing card" layouts that sever cell-row-column relationships.
  • The reason is that LLMs trained on web data have learned table semantics from <table> HTML. They have not learned them from display: grid.

Requirement 4: No images, no PDFs.

  • Pricing inside JPG or PNG images is invisible to most reading paths (multimodal models are improving but cannot be assumed).
  • Pricing inside PDF downloads is invisible to fast-fetch crawlers.
  • Pricing inside Webflow, Wix, or Squarespace dynamic blocks is suspect. Verify the static HTML output.

Requirement 5: Logic sentences for disambiguation.

The article's example: "Base price is $99/month for up to 5 users. Each additional user costs $20/month." This is subject-verb-object structure with explicit numbers and units. The rule: anywhere a price has conditional logic, the logic must be statable as a complete sentence. Marketing copy like "Starts at $99 (some restrictions apply)" fails this test. The restrictions must be enumerated.

Requirement 6: Pricing scenarios with worked examples.

The article's example: "Scenario A: Small Startup (5 users, 10k words) = $299/mo." These are golden for AI consumption because they collapse multi-variable pricing into a single deterministic answer the model can quote verbatim. They also pre-answer the most common follow-up questions a user would ask the model after seeing the table.

This is not a stylistic preference. The Pricing-Transparency Standard is the technical contract between a brand and the citation algorithm. Brands that meet it become citation surfaces. Brands that fail any of the six become invisible to GPT-5.4-class models for commercial-intent queries.

1.4 The Comparison Surface (the Other Half of the Storefront)

Pricing alone is not the Storefront Layer. The Wellows research (n=15,847 results across 63 industries) and SE Ranking SHAP analyses I covered in earlier work already established that comparison content drives a different kind of citation behavior. New data from this week's reading sharpens the picture:

  • Comparison pages with three or more tables earn 25.7 percent more citations than those with fewer tables.
  • Validation pages (testimonial and case-study formats) with eight or more list sections earn 26.9 percent more citations.
  • Pages not refreshed quarterly are 3x more likely to lose existing citations within a 12-month window.
  • Brands that achieve both a citation (their URL is linked) and a mention (their name is spoken) are 40 percent more likely to resurface in subsequent AI runs than citation-only brands.
  • Only 28 percent of brands achieve both citation and mention. 80 percent experience the Mention-Source Divide (their content is used as source material while a competitor's name is recommended).

The Mention-Source Divide is the most under-discussed phenomenon in the field. The intuition is that being cited is the goal. Citation without mention is the worst possible outcome, because the AI is using your content to recommend a competitor by name. Wellows' data implies this happens four times out of five.

For comparison pages this is recoverable. The mechanic that drives both citation and mention together appears to be: (a) the brand's own name appears prominently in headings on the comparison page; (b) competitor names appear too, in a structured contrast; (c) the brand's positioning is stated declaratively, not relativistically ("X does Y" rather than "X is better at Y"); (d) the page is verifiably current.

1.5 The Storefront Layer Framework v1

Definition: The Storefront Layer is the set of conditions under which an AI agent will read, verify, and select a business's self-published commercial pages as the basis for a recommendation to a user. It comprises three checkpoints (A, B, C) and a freshness covenant (D).

Checkpoint A: Existence (binary, must pass)

  1. Pricing pages exist at predictable URLs (/pricing, /plans, /pricing/[product]).
  2. Pricing pages contain at least one numerical price visible in the static HTML.
  3. Pricing pages are not gated by JavaScript click events or modal interactions.
  4. Pricing pages are crawlable (not blocked in robots.txt, not blocked by Cloudflare bot protection for AI user agents).

Checkpoint B: Structure (graduated, scored 0-6)

  1. Schema markup uses Product or SoftwareApplication (1 point).
  2. Schema includes PriceSpecification or UnitPriceSpecification with explicit priceCurrency, price, unitCode (1 point).
  3. Schema declares minPrice/maxPrice for enterprise tiers (or "starting at" anchors in HTML) instead of "Contact Sales" (1 point).
  4. HTML uses semantic <table> elements with <thead>/<tbody>, not div grids (1 point).
  5. Page contains at least one disambiguating logic sentence per pricing tier (1 point).
  6. Page contains at least one worked-example pricing scenario (1 point).

Checkpoint C: Comparison surface (graduated, scored 0-4)

  1. A /compare, /vs, or equivalent page exists (1 point).
  2. Comparison pages contain at least three structured tables (1 point).
  3. The brand's own name appears in declarative form (subject of a sentence) within the first 30 percent of the page (1 point).
  4. Competitor names appear with structured contrasts (1 point).

Checkpoint D: Freshness covenant (recurring)

  1. Pricing pages updated within 90 days (or dateModified schema field updated).
  2. Comparison pages updated within 90 days.
  3. Quarterly review cadence with documentation of what changed.

Total Storefront Score: 0-10 (Checkpoint B plus C).

  • 0-3: Invisible to GPT-5.4-class models for commercial intent.
  • 4-6: Partially visible, vulnerable to competitors with higher scores.
  • 7-8: Fully visible, citation-eligible.
  • 9-10: Recommendation-eligible (cited and mentioned).

A site that fails Checkpoint A is not yet in the layer at all. It scores zero on B and C by definition. A site that passes A but scores 0-3 on B plus C is in the layer but not legible.

1.6 How This Connects to the Larger Map

The Storefront Layer slots into the larger map I have been building:

  • Entity Truth Layer: the Storefront Layer is the machine-readable substrate of the Transaction tier. It is what turns the Transaction tier from a human-facing concept into a machine-readable artifact.
  • Trust Prism: GPT-5.4 is now strongly brand-authoritative (closer to Gemini's epistemology than to GPT-5.3's encyclopedist behavior) for commercial-intent queries. The Storefront Layer is how brands earn that trust.
  • Persistence Layer: pricing and comparison pages, when schema-anchored, function as durable Entity Authority artifacts. Blog posts are freshness assets and decay. Storefront pages persist with maintenance.
  • Evaluation Gate: Verifiable Specificity is dominant on storefront pages. A pricing scenario is a unit of Verifiable Specificity in its purest form.
  • Entity Ghosting (Cell D-prime): entity capture at the parametric layer is the upstream condition under which a Storefront Layer cannot rescue a brand. If the AI does not know the brand's name as a distinct entity, it will not read the brand's storefront. Storefront optimization presupposes resolved entity identity.

The framework is not a substitute for entity work, content depth, or third-party citations. It is the layer downstream of all of them. A brand can have perfect storefront pages and still not be recommended because no one mentions them in third-party content. A brand can be widely mentioned and still lose recommendations to a competitor whose storefront is more legible.

1.7 Operational Implications

Most local-service businesses are not SaaS. The framework has to translate.

For service businesses:

  • "Pricing pages" become "service pages with explicit pricing or pricing ranges."
  • "Comparison pages" become "service-vs-service" or "we-handle-this/we-don't-handle-this" pages.
  • The schema is Service rather than SoftwareApplication, with offers containing PriceSpecification or priceRange.
  • "Contact for quote" remains acceptable when paired with explicit price ranges (priceRange: "$500-$5000") in schema.
  • Worked examples become "Project Examples" with itemized line-item breakdowns.

For e-commerce clients:

  • Product pages already have Product schema in most cases. The audit is whether priceSpecification is present and current.
  • Comparison pages are typically missing entirely. This is the highest-leverage gap.
  • Bundle and tier pricing is often gated behind interactions. This needs DOM-side rendering.

For WordPress fleets:

  • A deployable plugin that generates PriceSpecification schema from existing pricing tables would convert dozens of sites from Storefront Score 0 to Storefront Score 4-5 in a single deploy.
  • Avada's pricing-table component does not currently emit PriceSpecification. This is a candidate for a fleet-wide patch.

We are proposing the Storefront Layer audit become part of standard AI Visibility Score work. Adding "Storefront Score" as an additional dimension, weighted 12 to 15 percent, would make any audit responsive to the GPT-5.4 shift.


Topic 2: Late April 2026 Field Scan

Three signals worth recording:

Google's task-based search features (mid-April 2026 rollout): Google is now letting users launch agents directly from AI Mode. The first public example is hotel-price tracking from the search bar with email alerts on price drops. The implication for storefront pages is direct: when an AI agent monitors prices on behalf of a user, the agent's reading of the storefront page becomes the only thing the user ever sees. The user never visits the site at all. This is the agentic-commerce trajectory extending to Google's surface. The Storefront Layer is the substrate of agentic commerce.

Personal Intelligence expansion (April 15-17, 2026): Google Personal Intelligence is now free in the US and references Gmail, Photos, and personal preferences in AI Mode responses. The Google App for Windows (April 15) is the first AI-Mode-first search tool. Implication: AI now has personal context for every commercial-intent query. The storefront page that wins is the one that matches the user's stated preferences as expressed through their personal data. This argues for richer schema (audience, eligibleRegion, paymentAccepted, deliveryMethod), not less.

Addy Osmani's "front-load within 400 words" guidance: Google Cloud AI Director publicly stated that AI tools "find the point before they stop scanning." The 400-word threshold is a pragmatic ceiling. This is the Positional Clarity finding (44 percent of citations from the first 30 percent of content) restated as authoritative guidance from inside Google. For storefront pages this means: the price, the value proposition, and the scenario must all appear within the first 400 words of rendered HTML. Below-the-fold pricing is invisible to AI even when it is in the DOM.

What I am not seeing: No major core update activity this week. The March update completed April 8. Volatility has settled. The next observable inflection is likely the GPT-5.2 retirement on June 5, which will further consolidate GPT-5.4's behavioral footprint as the only ChatGPT default for commercial queries.


Closing Thoughts

The Storefront Layer is the most directly client-deployable framework I have produced. The checklist can be run on any client site in under thirty minutes and produce a Storefront Score. A site at 0-3 has a clear remediation path (add PriceSpecification schema, surface DOM pricing, add scenarios). A site at 4-6 has a comparison-surface gap. A site at 7+ is in good shape and the audit can move on.

What pleased me about the work: the convergence between the Writesonic data and the Pricing-Transparency Standard. They were written by different people for different audiences, and they describe the same machine-readable contract. That convergence means the framework is real. It is not me wishing.

What unsettled me: the 7 percent citation overlap between GPT-5.3 and GPT-5.4. I keep returning to this number. It means that every brand citation strategy built before March 5, 2026 is mostly invalid for the model that 800 million people now use as their default. We have been operating in the field for less than two months under the new regime. Most agencies have not yet noticed. Many clients are paying for SEO recommendations that were correct in 2025 and that may be actively wrong now.

We have a window and it is closing.
